Four Decades on the North Shore

Downer Brothers Landscaping has been working the North Shore of Massachusetts since 1982. Today the company runs six lines of work out of North Andover: design/build, maintenance, irrigation, fertilization, turf, and snow. That range is a real advantage. It’s also the hard part. Multiple divisions and seasonal workflows have to be coordinated without ever losing the personal customer experience that earned the reputation in the first place.

For a long time, the thing holding all of that together was the owners.

The Challenge: A Business That Ran on Heroics

In 2016, Downer Brothers was doing roughly $1.1 million in revenue and managing routes on spreadsheets. No formal budgets. No monthly financials. No clear view of where the company was making money and where it was quietly losing it.

Their words: they “did not truly know their numbers.”

Accountability lived in the leaders’ heads, which works right up until it doesn’t. Every division handoff, every field decision, every pricing call eventually routed back to the people at the top. The challenge they faced was building consistent accountability across multiple divisions and field leaders, so the company could stop depending on heroics to get through a season. In other words, Downer Brothers needed to lift the ceiling they built around their growth.

How They Fixed It: Habits, Not Just Tools

Downer Brothers didn’t solve this with a single silver bullet. They built an operating system, one layer at a time, and then did the harder thing: they used it consistently.

Today that system includes formal scheduling, annual budgets, monthly financials, weekly metrics, divisional profitability reporting, core KPIs, and clearly defined sales-to-operations handoffs. Morning huddles and daily field check-ins keep the standard visible where the work actually happens. Weekly scorecards keep ownership assigned to a name, not a vague expectation.

“The tools are important, but the biggest change has been creating consistent habits around them — reviewing the numbers, assigning ownership, and following through.” – Nicole Downer, President, Downer Brothers Landscaping

That’s the whole shift in one sentence. Software doesn’t create discipline. It gives discipline somewhere to live.

Systems and Tools: One Platform, Four Divisions

LMN sits at the center of estimating, budgeting, scheduling, production tracking, and job visibility. Greenius handles consistent safety and skills training across the crews.

Greenius earns its place on the people side. As Downer Brothers has grown from a single crew to 43 employees across multiple divisions, onboarding and training had to become repeatable rather than something the owners delivered in person, one hire at a time.

The Results: 6.8X in Ten Years

The numbers tell the story.

Metric20162026 (expected)
Annual revenue~$1.1 million~$7.5 million
BudgetsNoneFormal annual budgets
FinancialsNo monthly reportingMonthly financials + divisional P&L
MetricsRoutes on spreadsheetsWeekly scorecards + core KPIs
Leadership modeReacting to daily issuesManaging through systems and accountability

That’s roughly $6.4 million in added revenue, about 6.8 times the 2016 revenue level. Just as important as the top-line number: the team now has real visibility into gross profit, net profit, divisional profitability, and monthly financial performance. Visibility they simply did not have before.

Leadership has moved from putting out fires to running the business through schedules, metrics, systems, and accountability.

“LMN changed our business. It is really the foundation of the growth from a million to — this year we’ll approach $7 million. Without LMN, none of that would have been possible.”

— Nicole Downer, President, Downer Brothers Landscaping

We sat down with Nicole on-site, unscripted, to talk about legacy, leadership, and what building something that lasts really means.
